Opening a Wholesale Channel: Finding Distributors in Saudi Arabia and the Gulf

A wholesale channel doesn't start with hunting for a distributor. It starts with a written offer a trade buyer can price, rules that protect your store, and a CRM path.

The short answer

A brand is ready for wholesale when its margin leaves room for the retailer's profit and its stock can supply trade orders without starving its own store. Open the channel with a written wholesale offer, a qualified list of buyers, exclusivity limited by region and tied to performance, written rules that stop wholesale competing with your store, and a CRM path from first message to repeat order.

The bottom line

  • Work out the retailer's margin before you speak to any distributor; if nothing is left for them after the suggested retail price, the channel won't last.
  • Put the wholesale offer on one page: minimum order, price breaks by quantity, lead times, payment and damage terms.
  • Grant exclusivity for a defined region and period, tie it to minimum purchases, and have a lawyer review it before signing.
  • Write channel rules before the first contract: who sells online, the suggested retail price, and who owns a retail customer who calls you.

Wholesale is a channel in which your brand sells to businesses that resell it; it is not a big order from one of your store's customers. Open it when your margin leaves room for a retailer's profit and your stock can serve both channels, then approach distributors in Saudi Arabia and the Gulf with a written offer rather than a WhatsApp reply to "do you do wholesale?". A distributor is the trade buyer who carries your product to points of sale you can't reach yourself, in a region or a country.

When is a brand ready for wholesale?

A brand is ready when it passes four tests. One large enquiry is not one of them.

  1. Margin. After the wholesale price you still make money, and after the suggested retail price the retailer makes enough to give you shelf space. If the margin can't feed both sides, the channel dies after the first order.
  2. Supply. You can fill a large trade order without selling out on your own store during Ramadan or White Friday.
  3. Repeat demand. People buy the product again, or know its name, so it doesn't sit on the shelf.
  4. Ownership. One person owns the channel: replies, follows up and collects payment.

Hypothetical example, rounded numbers: a product sells for SAR 120 on your store and costs you SAR 40. If you sell it to a retailer at SAR 66 and suggest a retail price of SAR 120, you keep SAR 26 per unit before shipping and the retailer keeps SAR 54 before their costs. If your cost were SAR 60, no wholesale price would satisfy both sides; the answer lies in cost or product, not in finding a distributor.

The written wholesale offer: what does a trade buyer need?

A trade buyer doesn't read your product page; they read numbers that let them calculate their profit. The wholesale offer is one page that anyone on your team sends in the same form, with eight parts:

Sales support Product images, ready Arabic content, samples, and an account contact

One distinction matters here: this offer is a sales tool, not a pricing exercise. Setting wholesale prices is a commercial decision you make with your finance lead, and it isn't a service I offer on its own.

Where does the list of buyers and distributors come from?

The best lists start with what you already have. These are the six sources I check, in order:

  1. WhatsApp messages and large orders in your store records: anyone who asked for a quantity price or ordered beyond personal use.
  2. Business addresses in the order log: a pharmacy, a salon, a gym, a café.
  3. Points of sale that fit the product: chosen by category, not by who answers the phone.
  4. Distributors of adjacent brands: whoever distributes a complementary product in the same region knows the outlets and has a team that visits them.
  5. Trade shows in your sector, where trade buyers come to compare.
  6. Ads aimed at retailers that open a WhatsApp chat. With Meta's click-to-WhatsApp ads you can send events such as QualifiedLead and Purchase back through the Conversions API for Business Messaging, using the click ID you store with the conversation, so the platform learns which chats became real trade accounts.

How do you score a distributor before handing over your product?

Don't judge a distributor by their enthusiasm on the first call. I rank candidates on this scorecard, each criterion from 1 to 5:

Coverage Which outlets do you actually visit, in which cities? "We cover the whole Kingdom" with no outlets or cities named
Fit Which brands do you carry today; do they complement or compete with mine? Carries a direct competitor at a lower price
Sales force Who visits stores, and how often per month? No field team; phone sales only
Payment What is their payment record; will they prepay the first order? Demands long credit from order one
Storage Where do they store stock; does it suit the product? No warehouse, or unsuitable storage
Data Will they share sell-out by outlet each month? Refuses to share any number
Trial order Will they place a small first order before exclusivity? Requires exclusivity before buying anything

A total under half the maximum means "not now", not "never". Revisit in six months.

Exclusive distributors: when do they help, and when do they box you in?

Exclusivity helps when a distributor needs it to invest in your brand: stock, a visiting team, local marketing. It boxes you in when you grant a whole country, or an open-ended term, to someone who hasn't sold your product yet. My position: exclusivity is a reward for performance, not the price of starting the relationship. Limit it by region and term, and tie it to minimum purchases reviewed at set intervals.

Before signing in Saudi Arabia, know the legal frame in outline and then ask a lawyer. A September 2026 review by the law firm Clyde & Co notes that agency and distribution agreements fall under the Commercial Agencies Law, are generally recorded in the Ministry of Commerce's commercial agencies register, that the agent or distributor must be Saudi-owned, and that a new Commercial Agencies Law is under discussion. That is not legal advice; it is reason enough to put any exclusivity agreement in front of a lawyer before you sign.

How do you prevent channel conflict between wholesale and your store?

Channel conflict is a reseller selling your product below your store price, bidding on your brand name in Google, or taking your store's customers. Write these rules into the agreement before the first shipment:

Retail customers Who serves a consumer in the distributor's region who contacts you directly

Seasons Who runs White Friday and Ramadan offers, and within what limits

The follow-up path from first message to agreement

Wholesale deals are won in follow-up, so treat each one in the CRM as a path with stages, each with an exit condition and an owner:

The last stage matters most. A wholesale customer who never reorders hasn't been won yet, so the channel report should show repeat orders, not signed contracts. The day-to-day of message follow-up is in lead follow-up on WhatsApp and CRM.

What happened at Argan Package

From my work: At Argan Package in Saudi Arabia I set up the wholesale sales department. It brought in 15 new wholesale customers, secured exclusive distribution in the Eastern Province and Jeddah, and took distribution as far as Spain, the UAE and Iraq. How do I find distributors outside Saudi Arabia?

Start with companies that distribute brands adjacent to yours in the target country, and with traders who already order your product in quantity or ship it abroad. Send them the same wholesale offer with shipping and clearance terms for each country, and score them on the same card. Don't give country-wide exclusivity to a distributor who hasn't sold your product yet.

Do I need a wholesale sales team?

At the start you need one clear channel owner who follows every deal and updates the CRM daily, not a full team. Expand when the number of active accounts exceeds what one person can visit and follow up. What matters is that every wholesale customer has a named owner.
